Study Overview

InsightRx conducted a referral leakage and network intelligence study for a 450-bed multi-specialty hospital experiencing declining OPD volumes despite strong brand awareness. The research mapped the hospital's referral ecosystem — identifying where referrals were being lost, which competitors were capturing them, and which GP clusters represented the highest recovery potential.

Mapping the Referral Ecosystem

Our referral ecosystem mapping study began with a comprehensive census of all healthcare providers within the hospital's 15km catchment area — 220 GPs, 38 nursing homes, 14 diagnostic centers, and 12 TPA networks. We then conducted structured interviews with 220 GPs to understand their current referral patterns, decision criteria, and satisfaction levels with the hospital. The research revealed that the hospital had strong awareness (94% unaided recall among GPs) but poor engagement — 67% of GPs had not received a visit from the hospital's liaison team in the preceding 6 months.

Leakage Concentration & Competitor Intelligence

Our leakage analysis found that 34% of referrals from the hospital's top 20 GPs had shifted to a competitor — concentrated in orthopedics (41% leakage), cardiology (38%), and neurology (29%). Intelligence gathering on the competitor revealed a structured GP engagement program: monthly CMEs, a dedicated GP helpline with 2-hour response SLA, and a referral tracking portal that gave GPs real-time updates on their referred patients. These were features the hospital lacked entirely. The research provided a direct competitive intelligence brief on the competitor's engagement model.

High-Potential GP Cluster Identification

Using our proprietary catchment segmentation framework, we identified 12 high-potential GP clusters within the 15km radius that had zero current engagement with the hospital. These clusters were scored on three dimensions: patient volume (average OPD load), referral propensity (willingness to refer to specialists), and competitive vulnerability (current satisfaction with their primary referral hospital). The top 3 clusters — representing 47 GPs — were estimated to represent ₹2.8 crore in annual referral revenue if converted at industry-average rates.
